The time between the quotation and the final cost report

Every company that operates on a job-order basis reaches a point where the true financial outcome of an order becomes clear. In most cases, this happens weeks, if not months, after delivery: accounts are closed, labour hours, materials and subcontracted operations are consolidated, and only then does the actual margin become visible.

The problem is not the final figure itself. The problem is when it becomes available.

Once a job has been completed, there is no longer any opportunity to intervene. If profitability has gradually eroded during execution, the results can be analysed, but they can no longer be corrected.

This situation is familiar to many manufacturing companies: revenue is always visible, while profitability often emerges only after the fact. Companies know exactly how much they have sold, but it is far more difficult to understand where additional costs, inefficiencies or deviations have occurred between the original quotation and final delivery.

An industrial issue, not just an administrative one

Profitability measurement may appear to be primarily an accounting matter. In reality, it is first and foremost an industrial one.

The first reason is straightforward: a job that is still in progress can be managed, while a completed one cannot. If it becomes apparent early enough that actual labour hours are exceeding those originally estimated, it is still possible to take action, review priorities, improve efficiency in subsequent operations or implement corrective measures. If the same information only becomes available once the final cost report is produced, the opportunity to act has already passed.

The second reason is even more significant. Future quotations are built on the data generated by previous jobs. If the times used to estimate costs and operations do not reflect what actually happens on the shop floor, the error is not confined to a single project. It is likely to be repeated over time. As a result, the same issues recur from one job to the next, gradually undermining profitability.

Where the (real) cost of a job is hidden

Job profitability depends on highly practical information: actual labour hours, setup times, machine downtime, the causes of stoppages, rework, scrap and operational inefficiencies.

These data already exist within the production environment and are generated every day as work is carried out. The challenge is that, in many companies, this information is not collected in a systematic, timely and usable way.

The most common approach remains manual data collection: production sheets, end-of-shift reports, handwritten notes or information reconstructed afterwards.

This method has obvious limitations. Data often arrives late, may be incomplete or approximate, and frequently depends on the availability of shop-floor personnel. This is not a matter of carelessness; it is simply a natural consequence of priorities. Operators are there to produce, not to complete paperwork.

As a result, the information used to assess the true cost of a job can easily be incomplete or inaccurate.

The principle is one of the fundamentals of production management: what cannot be measured cannot be improved.
